Someone messaged about product at 2:47 am. i lost that customer. here's why that's stupid.

 


The Post:

run small retail shop in malad. also do online orders (whatsapp mostly).

electronics accessories. phone cases, chargers, headphones, that kind of stuff.

decent business. 40-50 orders daily.

but.


checked phone this morning.

message from unknown number. timestamp: 2:47 am.

"bhai wireless earbuds hai kya? budget 2000"

my response: sent at 9:30 am (7 hours later)

"yes sir, we have 3 options in ₹1,800-2,200 range..."

customer response: never replied.

obviously. by 9:30 am they already:

  • messaged 5 other shops
  • compared prices
  • ordered from whoever responded first
  • forgotten they messaged me

this happens every day.

not always 2:47 am. but after hours.

checked last month:

  • total whatsapp inquiries: 2,847
  • inquiries 8 pm - 9 am: 896
  • that's 31% of my business happening when i'm "closed"

what happens to those 896 monthly inquiries?

i respond next morning.

by then:

  • 70% already bought elsewhere
  • 20% changed mind
  • 10% still interested (maybe)

rough calculation:

896 inquiries × 70% lost = 627 customers monthly average order: ₹1,800 627 × ₹1,800 = ₹11,28,600 monthly lost

₹11 lakhs monthly. ₹1.35 crores yearly.

lost because i sleep.


the ridiculous solutions i considered:

option 1: sleep less. check phone at night.

tried for 2 weeks.

results:

  • exhausted
  • still can't respond to everyone fast enough
  • wife angry ("you're awake at 3 am scrolling phone?")
  • still losing customers

abandoned.

option 2: hire night shift person.

for what? to type "yes, earbuds available, ₹1,999" at 3 am?

nobody wants that job.

can't afford it anyway.

option 3: just accept the loss.

"that's how business works"

except it isn't. not anymore.


friend who runs shop in borivali told me:

"bhai, i handle after-hours automatically now"

how it works:

customer messages anytime. 3 am. 6 am. sunday. diwali. doesn't matter.

system:

  • recognizes product question
  • checks inventory (connected to my stock sheet)
  • responds with available options, prices, photos
  • customer can order directly
  • payment link sent
  • confirmation automatic

i wake up to placed orders. not unanswered questions.


implemented this 3 months ago.

cost: ₹54,000 first year.

seemed like a lot.

then remembered i'm losing ₹11 lakhs monthly.

₹54k to capture ₹11L monthly = obvious decision.


what actually happened:

month 1:

strange feeling waking up.

checked phone: 23 orders placed overnight.

i did nothing. was sleeping.

₹38,400 revenue from people who messaged while i slept.

month 2:

getting comfortable with it.

57 orders from after-hours inquiries.

₹94,200 revenue.

customers leaving reviews: "messaged at 10 pm, got instant response and ordered. delivered next day. excellent" "only shop that responded at night"

they don't know/care it was automated. they got instant response when they needed it.

month 3:

after-hours now my biggest revenue source.

74 orders. ₹1,24,800.

why so many night orders?

thought about it.

mumbai reality:

  • people finish work at 7-8 pm
  • commute home (local train, sitting, scrolling phone)
  • dinner 9-10 pm
  • then browse/shop 10 pm - midnight
  • early risers message 6-7 am

my "closed" hours = when customers actually have time to shop.

i was sleeping through my peak hours.


current stats (3 months in):

before automation:

  • after-hours inquiries: 896 monthly
  • response: next morning
  • conversion: ~30%
  • orders: ~270
  • revenue: ~₹4.8L monthly

  • wake up tired

after:

  • phone charging in other room
  • sleep through night
  • wake up rested
  • check phone: 15-20 orders placed overnight
  • start day already ahead

business better. health better. both.


the customer who messaged at 2:47 am asking about earbuds?

would've lost them before.

now they got:

  • instant response with 3 options
  • photos and specs
  • order link
  • placed order at 2:51 am
  • confirmed automatically
  • delivered next day
  • happy customer

they're repeat buyer now. ordered 3 times since.

total value: ₹8,400

almost lost them forever because i was sleeping.


to every mumbai shop owner:

if you're getting inquiries after 8 pm...

if you respond next morning and wonder why conversion is low...

if you're thinking "customers should message during business hours"...

you're losing massive revenue for no reason.

customers message when THEY have time. not when you're open.

mumbai specifically:

  • long commutes = message during train ride
  • late work hours = shop after 9 pm
  • weekend shopping = message anytime
